Dispel the “Innovation Fog” and Accelerate Growth: The Drive for Innovation Starts with People

One of the key tasks of innovation leaders is to select the right initiatives and generate strong momentum in the design and implementation of innovations. The so-called“fuzzy front-end”describes the initial phase of the innovation process—a phase characterized by uncertainty and ambiguity. This is where ideas and possibilities are explored, initial concepts are developed, and fundamental decisions are made amid a multitude of options. Innovation is more than just the interplay of market, technology, and solution (product-market fit)—it thrives on the “human factor.” Creativity, vision, and the ability to align internal and external stakeholders and their behaviors are crucial for generating the necessary forward momentum.

Market disruptions, accelerated technological progress, and increasing competition are heightening uncertainty and putting greater business pressure on decision-makers. This further complicates the Fuzzy Front-End and increases the subjectively perceived uncertainty. Tight budgets heighten concerns about misguided investments and lead to caution in selecting and implementing innovative initiatives. At the same time, powerful market forces are at work in the background, widening the gap between winners and losers and intensifying the tension between short- and long-term business goals. From a human perspective, the initial phase of innovation is thus increasingly blurring into a diffuse“innovation fog”—with a potentially inhibiting effect on the entire innovation process.

Three decades of experience with innovation projects show that the “innovation fog” in the early stages of the innovation process is, now more than ever, a critical area that successful innovators must clear. Despite the many innovation methods available, many initiatives lack sufficient momentum—or fail to deliver the desired results.

The speed and accuracy of innovation initiatives are crucial to a company’s long-term success. The Customer Innovation Cell (CIC) offers a new approach—it aims for true breakthrough solutions, creates momentum, and increases the likelihood of innovation success. To achieve this, the CIC combines methods from Jobs-to-be-Done (JTBD), the behavior- and solution-oriented Innovation Cell Systems, and systems engineering into a clear, integrated process spanning several weeks. Interdisciplinary teams first define and explore the innovation space (Phase 1: Scoping & Initiation; Phase 2: Outside-in Discovery). They then research customer needs (Phase 3: Customer Needs Research) and, building on that, develop concrete solution concepts (Phase 4: Inside-out Solution Shaping). Stakeholders, such as management, are specifically involved through jury meetings, while the teams go through an intensive learning and creative phase in which customers can also be directly involved.

​The analysis of the “problem space” based on the JTBD method enables the identification of under-met and over-met customer needs, as well as needs-based market segmentation. This enables a precise quantification of market potential, as envisaged in Phase 3 of the innovation process.

In contrast, there is the “solution space” (Phase 4), in which suitable solutions are developed and then evaluated based on several criteria: a) strategically—in terms of differentiation and long-term positioning; b) tactically—in terms of feasibility and priority for the organization (ability and willingness); c) operationally—regarding timeframes, risk assessment, and economic viability.

The result is solution concepts based on real customer needs, roadmaps that take operational, tactical, and strategic factors into account, and business cases that are directly translated into accelerated implementation (Phase 5: Accelerate Implementation). By engaging stakeholders in a behavior-oriented manner throughout the entire process, we foster alignment and momentum.
